The Missing Piece in Church AV Projects

If your church is planning a new building, an auditorium expansion, or a major AV upgrade, there’s one question you need to answer before you start comparing systems:

Who is going to own this system after it’s installed?

That may sound obvious, but it’s one of the biggest things churches miss in AV projects.

A church can invest in a great PA, a new lighting rig, an LED wall, a broadcast system, a mixing console, and all the right infrastructure. The install can be clean. The gear can be professional. The design can be solid.

And then a few weeks later, the team can still feel stuck.

Only one person knows how to run it. Volunteers feel overwhelmed. Nobody knows why the wireless mics are acting up. A pastor asks for a simple input on stage, and suddenly the team is spending hours trying to figure out routing, networking, signal flow, or programming.

That’s what we unpack in this week’s podcast episode.

The problem usually isn’t that the church bought bad gear.

The problem is that AV is not a “set it and forget it” part of the building.

AV is different from other construction trades

When you build a church facility, a lot of the trades function like infrastructure.

A concrete company pours the slab. Once it’s done, you probably don’t call them every Sunday asking how to use it.

An electrical contractor wires the building. Once the lights and power are installed, most people don’t think about how electricity gets from one part of the room to another.

Some parts of AV work the same way.

Speakers get flown. Cable pathways are installed. Floor pockets are placed. Racks are built. Infrastructure gets put into the building, and when it’s done well, it should serve the church for years.

But AV has another layer that never really stops.

The system has to be operated. Programmed. Adjusted. Documented. Troubleshot. Updated. Adapted to new ministry needs.

That’s where churches often get caught off guard.

The install may be complete, but the system still needs people who understand how it works.

Operators and engineers are not the same role

A helpful way to think about this is Formula 1.

A race car driver needs skill. The driver has to know how to operate the car at a high level.

But if something goes wrong mechanically, the driver is not necessarily the engineer or mechanic who can diagnose the deeper issue.

The same thing happens in church production.

Your Sunday operator may know how to mix on the console, run ProPresenter, operate cameras, or control lights. That does not automatically mean they understand the full system underneath those tools.

They may not know the RF coordination behind the wireless microphones.

They may not know the network configuration behind the control system.

They may not know how the signal is routed between front of house, broadcast, stage inputs, processors, and outputs.

So when a pastor says, “Can I plug my laptop in on stage and send audio to this room and that room?” it sounds simple.

But depending on how the system was designed, that request may require actual engineering.

That’s not a knock on volunteers or staff. It’s just the reality of the craft.

AV is a craft, not a one-day training event

Nobody expects a person to become skilled at preaching after one weekend.

Preaching is a craft. It takes repetition, feedback, preparation, and experience.

AV is the same way.

Mixing audio is a craft. Designing systems is a craft. Engineering signal flow is a craft. Installing and commissioning systems is a craft. Operating a room well week after week is a craft.

This is why a two-hour firehose training after an install is not enough to fully equip a church team.

A walkthrough can show people where things are and how they are connected. It can help the team get started. But it usually will not create deep skill, confidence, or long-term ownership.

Your team needs reps.

They need documentation.

They need coaching.

They need someone they can call when the system behaves differently than expected.

They need a realistic plan for how the system will be supported after launch Sunday.

Volunteers should not carry engineering expectations alone

Many churches rely heavily on volunteers for production.

That can work well, especially in smaller churches or simpler rooms. Volunteers are often faithful, skilled, and deeply committed to the ministry.

But volunteers also have full-time jobs, families, and responsibilities outside the church.

If your church is moving into a 500-seat, 700-seat, or 1,000-seat auditorium, it may be unrealistic to expect volunteers to carry the full weight of operating and engineering a professional AV system.

There are exceptions. Some churches have volunteers with professional production or integration backgrounds. Some teams have highly capable people who love investing significant time into the system.

But as a church grows, leadership has to be honest about the complexity of the room and the capacity of the team.

At a certain point, the church may need a part-time contractor, a staff production director, or a fractional system engineer who can provide ongoing support.

That role matters because ministry needs do not stop after the building opens.

Events change. Inputs change. Wireless conditions change. Firmware needs updating. Routing needs adjusting. New leaders ask for new capabilities. Systems need to stay documented so the next person is not starting from scratch.

If nobody owns that, the system slowly becomes harder to use.

Support is not an optional add-on

When we review AV projects with churches, we often include support and training in the overall project cost.

That is intentional.

We want the team to be supported before the first weekend, during the launch period, and through the stabilization phase after the system starts being used in real ministry environments.

But one of the first things churches sometimes want to remove from the budget is continued training and support.

It feels like an easy way to save money.

Then a few weeks later, the calls start.

“We need help with this.”

“This microphone is not working the way we expected.”

“We need to add something to the network.”

“We are trying to make this ministry event happen, but we are not sure how to configure the system.”

That is exactly what the support budget was designed for.

The goal is not to create dependency. The goal is to help the church actually use the system they invested in.

Plan for stabilization

After a new system is installed, there is always a stabilization period.

This is usually the first few months after launch.

That is when small issues reveal themselves. A piece of gear may have a problem. A workflow may need tweaking. The team may discover a routing need they did not fully understand before using the room every week.

This does not mean the project failed.

It means the system is moving from design and install into real-world ministry use.

A good stabilization process gives the church a clear path to resolve those issues quickly, document changes, and keep the team moving forward.

Count the full cost of ownership

If your church is planning a major AVL project, do not only count the cost of the gear and installation.

Count the cost of ownership.

Who will operate it?

Who will train new volunteers?

Who will document changes?

Who will troubleshoot wireless issues?

Who will manage firmware updates?

Who will help the team evaluate future additions?

Who will make sure the system keeps serving the ministry instead of becoming a weekly source of frustration?

For smaller churches, that may be a capable volunteer leader with the right support around them.

For larger churches, it may require staff, contractors, and a support partner.

Either way, the answer needs to be part of the plan before the system is installed.

The best AV system is one your team can actually use

A great AV project is not just about equipment.

It is about creating a system that supports worship, teaching, communication, and ministry without overwhelming the people who have to run it.

That requires design.

It requires engineering.

It requires installation.

But it also requires training, support, documentation, and ongoing ownership.
