The AV Upgrade Our Church Actually Needed
A lot of churches think an AV upgrade starts with new speakers, new lights, or a better camera system.
But when you’re working in an older church building, the real upgrade often starts underneath the floor, behind the walls, and inside the electrical panels.
That’s what we’re working through right now at my own church, Rock Harbor.
We’re in the middle of a major worship center renovation, and this project has been a great picture of what many churches run into when they try to bring modern AVL systems into an older existing building.
This building was originally built in the 1980s as a Lutheran church. It has beautiful traditional architecture: high ceilings, wooden beams, stained glass, and a room that was originally designed to feel like Noah’s ark. It’s a great place to worship.
But like many older church buildings, it was not built for the way churches use audio, video, lighting, and production systems today.

Why We’re Renovating the Room
The first reason for the renovation is seating.
The old stage pushed far out into the room, taking up valuable space that could be used for the congregation. By cutting back the front portion of the stage and replacing the pews with flexible chairs, we’re reclaiming space and increasing seating capacity.
Pews look great, and they fit the character of the room. But functionally, they limit what the room can do. Chairs allow us to host worship services, conferences, community events, and other gatherings with more flexibility.
The goal is not just to make the room feel newer. The goal is to maximize the building for ministry.
Rock Harbor is a six-year-old church, and we’ve owned this building for a little over three years. We’ve already renovated other areas like bathrooms and the lobby. The worship center is part of a bigger effort to steward the facility well and prepare it for the next season of ministry.
The Biggest Issue Was Electrical
One of the biggest headaches in this project has been electrical.
This is one of the most common things we see in older church buildings. The building may have enough power coming in, but the electrical system is not laid out for modern AV.
Modern AVL systems need more than random outlets and extension cords. They need circuits in the right locations. They need enough service capacity. They need dedicated panels. And for audio, they often need isolated ground to help prevent hums, buzzes, and noise issues.
At Rock Harbor, the existing electrical room included normal service panels and old dimmer systems that powered incandescent lighting fixtures. Because we’re moving toward more efficient LED lighting, the electrical engineer was able to reallocate some of those circuits for the new AVL system.
We’re adding dedicated power for lighting and other AV components, plus a separate panel for the audio system and floor pocket power that needs to be on isolated ground.
This is the kind of detail churches often miss when budgeting for a project.
You may think you’re buying speakers, lights, or cameras. But before those systems can work properly, the building has to support them.
Sometimes the Speaker Isn’t the Problem
Churches often call us because something sounds bad.
Maybe there’s a hum. Maybe the speakers don’t sound clear. Maybe the team thinks a piece of gear is broken.
Sometimes that is true. But often, the real problem is infrastructure.
Power strips plugged into power strips. Extension cords running across the stage. Audio, video, power, and data all added over time without a clear plan.
That kind of setup might work for a season, but it creates a domino effect. The system becomes harder to troubleshoot, less reliable, and less professional.
A better AV system is not just better gear. It’s a better foundation.
AV Infrastructure Is Like Plumbing
One of the biggest parts of this project is adding floor pockets, conduit, pull boxes, and proper cable pathways.
Before this renovation, we had surface-mounted cable running around the side of the room. It worked, but it looked temporary because it was temporary.
Now we’re cutting into the concrete floor so we can run conduit from the front-of-house booth to the rack room. We’re adding floor pockets on stage, around the congregation for camera positions, and at front of house.
That infrastructure is like plumbing.
Old buildings were not originally built with modern plumbing. If you want to add bathrooms or sinks later, you have to open things up and install the right infrastructure.
AV is similar. Many older church buildings were built before anyone imagined modern audio, video, lighting, livestreaming, and production needs.
The gear will change over time. Speakers, lights, cameras, switchers, and consoles will eventually be upgraded. But the conduit, floor pockets, power, and cable pathways we’re installing now can serve the church for decades.
Planning a Real Front-of-House Booth
Another major part of the renovation is relocating and rebuilding the front-of-house booth.
The current setup has been a small temporary table at the back of the room. That can work when you’re getting by, but it is not ideal for a growing production team or larger events.
The new booth will be about eight feet deep by twenty feet wide, with space for audio, graphics and lighting, video broadcast, and a flex position for a producer or additional operator.
That may sound large to some people, but a production team needs room to function. Even a lean Sunday team can easily require three people. For conferences or larger events, that fourth flexible position becomes valuable.
The booth design also considers acoustics. We’re using pass-through fabric inspired by another Churchfront project, and we’re planning acoustic treatment behind the operators to help the mix position translate better.
The goal is not to build a booth that looks impressive. The goal is to give the team a functional place to serve well.
Choosing the Right PA for the Room
For audio, we’re upgrading to Meyer line arrays while repurposing some of our existing speakers as side fills and front fills.
The room is wider than it is deep, which makes coverage more interesting. A point-source system could work, but for this room, a compact line array gives us better control from front to back and helps reduce sound spraying onto the back wall and high ceiling.
That matters because the room has traditional architecture, hard surfaces, and a lot of volume.
The goal is not simply louder sound. The goal is more even coverage, better clarity, and a system that fits the room.
As your PA improves, everything else becomes more noticeable. Microphones, musicianship, mixing decisions, room acoustics, and system tuning all matter more. A premium system reveals the quality of the entire signal chain.
Lighting and Floor Pockets
Lighting is another part of the plan, though not everything is happening at once.
Right now, the room has existing pendant lights. Eventually, we plan to replace those with LED color-changing pendant lights. Because modern LED fixtures draw significantly less power than older incandescent systems, we can rethink how the existing circuits are used.
For stage lighting, we’re planning simple lighting pipe positions and dedicated power. We’re also adding floor pockets for audio, lighting, instruments, and flexible stage setups.
A floor pocket is not just a box and a plate.
Each pocket may involve high-voltage power, low-voltage conduit, audio connections, network, video, connectors, cable, labor, and coordination with other trades.
That is why floor pockets can cost more than people expect. But they also create long-term flexibility.
If you want a clean stage, fewer extension cords, better cable management, and options for future setups, this is the kind of infrastructure that makes it possible.
Patch Panels Create Flexibility
We’re also building patch panel capability into the system.
Some churches think patch panels are only for huge buildings or multi-campus setups. But even in a single worship center, patch panels can make a system cleaner and more flexible.
For video, we may have several possible camera positions around the room. That does not mean we need a massive switcher that can take every possible input at once. A patch panel allows the team to decide which physical locations are active for a given event.
If we want a center camera position one week and a different side angle the next, we can patch that at front of house instead of crawling behind a rack or rerouting long cables.
For audio, patching can also make stage box changes and input routing easier. It reduces wear and tear on expensive equipment and makes the system easier to maintain.
Patch panels are not required for every church, but when you’re already opening up the room and building infrastructure, they can be a smart investment.
The Timeline Is Longer Than You Think
One of the biggest lessons from this project is timeline.
We started talking about this renovation about a year and a half ago. Concept drawings happened earlier this year. Then came design, engineering, electrical coordination, structural considerations, permitting, demo, and construction.
For a major church renovation, six months of drawings, engineering, and permitting is realistic before construction begins. The total project timeline can easily be a year or more.
If your church is doing architectural or structural changes, work with an architect early.
Churchfront is an AVL design and integration company. We can design the AV systems, but we are not an architecture firm. When walls, stages, structures, or room layouts are changing, architectural drawings and engineering coordination matter.
If you skip that step, you may discover problems after demo begins. Then the church is stuck waiting while new drawings, approvals, and permits catch up.
Count the Cost Before You Build
Churches often plan capital campaigns around the visible outcomes: the new stage, new speakers, new lights, new screens, or new seating.
But behind each of those outcomes are design fees, engineering fees, electrical drawings, structural considerations, architectural work, permitting, and project management.
Every trade adds cost and complexity.
That does not mean churches should avoid these projects. It means churches should plan them with eyes open.
Count the cost before you build.
A good AVL upgrade is not a hobbyist project where you swap a few components. At this level, it is specialty construction. You are getting into the structure of the building, the electrical system, the cable pathways, and the long-term use of the room.
That requires due diligence.
You Can Still Meet During Construction
Another practical lesson: your church may not need to move out of the room during every renovation.
At Rock Harbor, we’re still meeting in the worship center while the room is under construction. It’s not polished. The stage is limited. We’ve scaled back audio and video. We do not have normal stage lighting right now.
But people are still coming to church, worshiping, and participating.
As long as the work site is safe and expectations are communicated clearly, a simplified temporary setup can carry the church through a construction season.
Many churches ask, “How many Sundays will we be out of our space?”
Sometimes the answer is: you may not have to be out of the space at all. You may just need to simplify for a few weeks or months while the permanent solution is being built.
Build the Foundation First
The big takeaway from this project is simple: don’t start with the gear.
Start with the room.
Start with electrical.
Start with infrastructure.
Start with the long-term needs of your ministry.
Speakers, lights, cameras, consoles, and switchers matter. But if the underlying infrastructure is weak, the system will always feel temporary.
When you build the foundation correctly, the room becomes easier to use, easier to maintain, and easier to upgrade in the future.
